The Wrong Frame

The panic around artificial intelligence follows a familiar script: machines are getting smarter, humans are getting nervous, and somewhere between now and the singularity, the gap closes. But this framing misses something fundamental β€” not about AI, but about us. The right frame for AI in the workplace is not replacement but augmentation β€” what might be called assisted intelligence.

Intelligence, properly understood, is not a processing speed. It is not a benchmark score or a parameter count. It is the distinctly human capacity to navigate uncertainty across time β€” to hold complexity, feel its weight, and act with judgment when the rules run out. No model, however large, does that. And understanding why matters enormously for leaders who are deciding right now how to build teams, deploy technology, and develop the people around them.

Elliott Jaques and the Complexity of Human Thinking

The clearest framework for this understanding comes from an unlikely source: the organizational theorist Elliott Jaques. Over five decades of field research β€” much of it conducted inside real companies, not academic simulations β€” Jaques developed what he called the Complexity of Information Processing (CIP): a map of how humans actually think, not just what they know.

His central insight was that people differ not primarily in skill or effort, but in the size of their mental world β€” specifically, the time horizons they can genuinely hold and act within. Some people think and plan in days. Others manage months. The rarest thinkers hold decades. Jaques called this natural range of capability the "time span of discretion," and his research showed it was the single most reliable predictor of whether someone would thrive in a given role β€” or struggle in it.

He identified four broad levels of cognitive complexity. At the most foundational level, people connect separate facts to make a single point. At the next level, they pull multiple ideas together to reach a broader conclusion β€” building a case from evidence. Higher still, they think in clear cause-and-effect chains, tracking if-then logic across a sequence of decisions. At the most sophisticated level, they juggle multiple chains of reasoning simultaneously, seeing in real time how they interact and shift. These are not value judgments. They are simply descriptions of how much complexity a mind can hold at once.

This is exactly why defining clear role expectations is so foundational to high team performance. When people understand the scope and time horizon of their responsibilities β€” when accountability is explicit, not implied β€” they can apply their full capability to the right work. Tools like Dynamic Role Requirements (DRR) make this concrete: a living, shared articulation of what each person has agreed to be responsible for, which becomes the basis for every coaching conversation and performance review that follows.

The Manager as Mental Umbrella

This matters for management in a specific, practical way. Jaques argued that a healthy organization requires managers to think at one full level higher than the people they lead. Not two levels β€” that creates distance and confusion. One level, consistently applied, is what allows a manager to act as what he called a "mental umbrella": absorbing the ambiguity above and translating it into clarity below.

When that gap collapses β€” when a manager and a direct report are processing information at the same level β€” the manager defaults to micromanagement. There's nothing left to contribute except oversight. But when the gap is right, something important happens. The manager sees what the team cannot yet see. This is also why 60% of new managers fail within 24 months. They are promoted for their technical skills, then handed a people-leadership role with no framework for accountability, no structured practices, and no way to develop the judgment the role demands. The problem isn't capability β€” it's the absence of a system that teaches managerial leadership on the job.

A Real-World Example: The Product Launch

Consider a product launch at a mid-sized software company. A team member working at the cumulative level diligently compiles customer feedback, feature requests, and usability data. It's excellent work. But their manager, operating at the serial processing level, holds that data inside a clear cause-and-effect sequence β€” recognizing that rushing to ship before the sales team completes its training will produce poor onboarding outcomes, which will drive early churn, which will poison word-of-mouth at exactly the moment the product needs momentum. The team member sees good data. The manager sees a chain of consequences. Without that one-level-higher view, the team ships into a problem they created for themselves. With it, they sequence the launch correctly and protect the result.

That is what coaching actually looks like inside an organization. Not therapy. Not annual reviews. A manager consistently thinking one level higher than their team, contextualizing daily decisions inside longer arcs of strategy, recognizing patterns the team doesn't yet have the vantage point to see, and making judgment calls that give people the confidence to act. This kind of structured accountability gives managers the tools to hold regular, substantive 1:1 conversations grounded in each person's actual work, not generic performance metrics.

Coaching is the mechanism to monitor and support performance β€” confirming whether people are meeting, not meeting, or exceeding expectations, and adjusting direction and support accordingly.

Effective coaching isn't a soft skill β€” it's an execution engine. When managers follow a consistent framework: clarifying expectations, monitoring progress against agreed responsibilities, and recognizing contributions, they build the cascading accountability that drives team performance at every level of the organization.

What AI Actually Is β€” And Isn't

Which brings us to AI β€” and why the current conversation about it so often leads people astray.

Large language models are remarkable at what they do. They aggregate patterns across vast bodies of text, simulate logical chains, summarize research, generate options, and flag inconsistencies faster than any human team. These are genuinely useful capabilities. But they are not CIP. They do not possess a time horizon. They do not feel the weight of a decision. They predict the next likely token; they do not navigate uncertainty. Jaques called the critical ingredient of real capability "applied capability" β€” the emotional commitment to outcomes, the sense of consequence, the accountability that comes from knowing the decision is yours to live with. That cannot be automated.

AI as Augmentation, Not Replacement

The right frame for AI in the workplace is not replacement but augmentation β€” what might be called assisted intelligence. For someone building a case from evidence, AI rapidly processes mountains of research. For a chain-of-reasoning thinker, AI maps timelines and surfaces logical gaps. For the parallel processor running a complex strategy, AI runs scenario simulations that would otherwise take weeks. In every case, the intelligence β€” and the final judgment β€” remains human. The leader supplies intent, discretion, and accountability. AI removes friction from information handling.

The danger is not that AI becomes too capable. The danger is that leaders, dazzled by the speed of the output, stop supplying the things only they can provide: the higher-level context, the accumulated judgment, the sense of time and consequence that turns data into wisdom. AI can surface data, generate options, and accelerate information handling. What it cannot do is develop your managers. It cannot build a culture where people feel recognized for their contributions. It cannot create the alignment and clarity that comes from a manager and a direct report genuinely reviewing role expectations together, agreeing on what success looks like, and having an honest conversation about whether those expectations are being met. That requires human leadership β€” practiced consistently and supported by the right structure.

The Future Belongs to Leaders Who Understand Their Role

Jaques spent his career arguing that the capacity for complex thought is not a privilege of the few β€” it is a distributed human gift, waiting to be matched to the right work at the right level. AI does not change that equation. It sharpens it. The future of work is not humans versus machines. It is leaders who understand their own cognitive role clearly enough to use both well.

The word intelligence deserves better than the prefix attached to it. It belongs to the human spirit grappling with time, uncertainty, and the real weight of decisions. That hasn't changed. That won't change.

What has changed is the pressure on managers to perform without support. The organizations that will thrive are not the ones that automate fastest. They are the ones that build managerial leadership practices into how they work every day β€” defining expectations clearly, coaching consistently, and recognizing contributions in ways that drive engagement and retention. That is not a technology problem. It is a leadership development problem. And it has always had a human solution.
